Kiduna: Massively-multiplayer AI

A new architecture for the agentic internet.

Abstract

Agency is the capacity to sense, choose, act, and learn. Individual agency allows a person to author their own life. Collective agency allows people to accomplish together what none could accomplish alone. The question running through human history is how to increase the second while preserving and expanding the first.

This paper follows that history through four ages: Kinship, organized around Relatedness; Feudal, organized around Control; Commercial, organized around Exchange; and Agentic, organized around Coordination. Each opens a new range of collective possibility. Each also changes where power lives and whose purposes the collective serves.

The ages accumulate. Relatedness remains alive in families, friendships, communities, and the informal relationships that make formal organizations work. Control systems divide and administer the larger world around them. Commercial flows connect people across those divisions, but nations, states, institutions, financial intermediaries, and platforms still determine much of who may exchange, on what terms, and through whose gates.

The Agentic Age can interweave with all three. Intelligence accountable to people and their collectives can help them find one another, understand their circumstances, negotiate commitments, coordinate resources, and act across institutional boundaries. Control structures can become more accountable to the relationships they govern. Commercial flows can sustain the people and purposes that create their value. Relatedness can become an organizing force at scales it could not previously reach.

Kiduna is a sociotechnical architecture for that possibility. It joins intelligent Allies, member governance, shared resources, privacy, and accountable action within a connected ecology of people and Realms. Its purpose is to make relatedness capable of scale: allowing people to coordinate freely and powerfully while remaining whole participants in the relationships they create.

I.

Agency all the way down

Life happens in relationship.

A cell maintains a boundary, responds to its surroundings, and participates in processes larger than itself. An organism coordinates many such processes. Living communities emerge through countless interactions among organisms and the environments they inhabit. At each scale, something persists through its capacity to respond.

Human agency gives that pattern a distinctive expression. We perceive a situation, imagine possibilities, choose among them, act, and learn from what happens. We also ask what matters, whom we care about, what we owe one another, and what kind of world we want to inhabit.

Relatedness gives those questions their living context. A person is somebody's friend, child, neighbor, collaborator, teacher, or beloved. A river sustains a place. A shared practice carries memory between generations. What we sense and choose is shaped by these relationships, and our actions change the conditions within which others live.

Collective agency emerges when those distinct capacities become capable of acting together. A group can restore a building, produce a film, care for a watershed, or establish a school. Its members gain possibilities that depend on one another. The quality of the collective depends on what happens to their agency as that shared capacity grows.

Institutions make this possible in many indispensable ways. They preserve knowledge, maintain infrastructure, establish rights, and carry responsibilities beyond a single lifetime. Yet scale also creates distance. A person becomes a case, a customer, an employee number, a voter, or a line in a budget. What cannot fit the system's categories becomes difficult for the system to see.

Kiduna begins with a different design requirement: a larger whole should increase what its participants can perceive, decide, accomplish, and understand. Their purposes, boundaries, and relationships must remain present as coordination grows more complex.

The collective becomes more capable because the people within it become more capable.

II.

Four ages.
Four living layers.

Human history can be read through the changing ways people organize their lives together. Who belongs? Who commands? Who may exchange? Who can coordinate with whom?

Kinship, Feudal, Commercial, and Agentic name four organizing logics. They describe historical changes in prominence and structures that coexist in the present. Relatedness, control, exchange, and coordination occur in every age; the distinction is which principle most strongly organizes the wider system.

The dates below are approximate landmarks in an interpretive history, not universal boundaries. Different societies followed different paths. “Feudal” is used here for the wider logic of control over access and obligation; medieval European feudalism is one historically specific expression of it. The emergence of our species does not establish a date for any particular kinship custom.

The Kinship Age Relatedness · Human prehistory to the present

Beginnings: deep human prehistory, with the roughly 300,000-year history of Homo sapiens as our horizon. Transition: farming and settlement from about 10,000 BCE begin a long, uneven movement toward territorial administration; early states make that movement more pronounced by about 3500–3000 BCE. [1] [2]

Kinship organizes life through relatedness. People belong through family, place, shared practice, mutual obligation, and the memory of what they have lived through together. Knowledge travels through participation: showing, telling, making, witnessing, remembering.

In this logic, an obligation has a face. Someone knows who needs food, who has a skill, who has kept a promise, and who needs help. Decisions are situated within a web of relationships that gives them meaning. Giving, receiving, caring, teaching, and working form a continuous life.

Kinship can also enclose and constrain. Familiarity does not guarantee equality, freedom, or welcome to outsiders. The inheritance worth carrying forward is the capacity to recognize one another as whole participants, to hold obligations in context, and to care about consequences because they reach people and places we know.

That capacity remains everywhere around us. A family caring for an elder, neighbors repairing a home, friends beginning a venture, or colleagues quietly helping one another across departments are practicing relatedness. In much of modern life, it survives in pockets separated by organizational boundaries, property lines, schedules, jurisdictions, and systems that assign people different identities for different transactions.

We have extraordinary relational capacity. We have built a world in which much of it struggles to travel.

The Feudal Age Control · Access governed from above

Beginnings: the wider control layer takes durable administrative form in early states around 3500–3000 BCE; recognizably feudal arrangements develop in parts of medieval Europe around the ninth to eleventh centuries CE. Transition: expanding towns and trade networks begin shifting the balance toward commerce around 1000–1500 CE, while control structures continue to evolve. [2] [3] [4]

The decisive change is the ability to organize people through control of something they need: land, protection, food stores, legal standing, a trade route, an office, or permission to participate. Authority attaches to a position within a structure. Access is granted on terms established by whoever governs the gate.

Medieval feudalism makes this logic vivid through landholding, service, rank, and obligation. Earlier states and later institutions differ greatly in their laws and legitimacy, yet they can share the underlying arrangement: collective life passes through authorities whose decisions reach beyond the relationships in which people directly know one another.

Control enables continuity, defense, administration, and large undertakings. It also separates relatedness into governable units. People become subjects of a territory, occupants of a property, members of a rank, or holders of an authorized status. The structure determines which relationships count and how obligations will be enforced.

This layer remains active in nations, states, institutions, corporate hierarchies, and privately governed networks. A passport, professional license, payment account, platform account, or procurement approval can determine whether two willing parties may work together. These arrangements are not all feudal institutions in the historical sense. They carry recognizable questions of control: who owns access, who sets the terms, and who can refuse or revoke participation?

Some gates protect people from violence, fraud, exploitation, or environmental harm. Others preserve privilege or make participation unnecessarily dependent on a gatekeeper. An agentic transition has to distinguish them, preserve legitimate protections, and make the exercise of control answerable to those affected.

The Commercial Age Exchange · Value moving between participants

Beginnings: exchange is ancient; the age named here emerges as expanding commercial networks increasingly organize wider social life, with a useful European transition window around 1000–1500 CE. Transition: networked computing and the Web in the late twentieth century create foundations for a further shift; language-model agents make that possibility more concrete in the 2020s. [4] [5] [6]

The Commercial Age organizes life around exchange. People who do not share a family, a ruler, or a local history can still offer one another something valuable. Prices, contracts, credit, and commercial networks make it possible to collaborate across distance and difference.

This is a profound expansion of agency. A person can develop a capability, find someone who needs it, and exchange its value for the means to pursue other purposes. Trade can carry possibility beyond the boundaries into which a person was born.

Yet the promise of free exchange remains only partly realized. Commerce grows through the control structures already in place. Nations and states regulate movement and market access. Institutions establish eligibility. Banks and payment providers control financial connections. Companies and platforms govern channels through which buyers and sellers find one another. International trade itself remains shaped by tariff and non-tariff measures. [7]

Two people may be ready to trade and still face a corridor of permissions, fees, incompatible systems, and parties whose consent they must obtain. In this sense, much of commercial life is exchange inside administered enclosures. The market connects the pockets, but the owners of the passages can shape the flow and take a share of what moves.

The deeper limitation is that a transaction sees only part of a relationship. A price can express scarcity and willingness to pay. It carries less of the context of care, trust, long obligation, ecological dependence, or the consequences that fall on people outside the bargain. Commercial success can grow while the relationships sustaining it weaken.

Relatedness remains underneath: the trusted supplier, the loyal collaborator, the customer who becomes a friend, the community that makes a business possible. The opportunity is to give that context a stronger role in how exchange is organized and where its value goes.

The Agentic Age Coordination · Relatedness capable of scale

Beginnings: an emerging possibility in the 2020s, built on earlier computing and network infrastructure. Transition onward: no established successor or historical end date; the transition now under way concerns how agency will be distributed within the layers we already inhabit. The “Agentic Age” is this paper's proposal for that possibility. [6]

Intelligent agents can help people carry purpose, context, memory, and authorized capacity into networks too complex to navigate unaided. They can discover opportunities, interpret requirements, compare alternatives, prepare agreements, coordinate schedules, and carry out work within a mandate. Research combining language-model reasoning with actions in external environments offers one technical landmark in that development. [6]

The civilizational possibility comes from connecting these capacities through accountable relationships. A person can remain the source of intention while their Allies help extend their reach. A community can govern shared Actors. Many organizations can coordinate through agreements without becoming departments of one organization.

Agency will interweave with kinship, control, and commerce. It can help families care across distance, help workers and communities understand and change institutional rules, and help producers and buyers organize flows around shared purposes. Where participants possess the authority, they can redesign a process. Where law or another party governs the boundary, they can negotiate, seek reform, or choose another lawful arrangement.

The goal is to bring relatedness to the surface of coordination: who is involved, what matters to them, what they are offering, what they have committed to, and who will experience the consequences. Control becomes bounded and accountable. Exchange becomes situated within a richer field of purpose and obligation. People gain the practical means to act together.

The promise of the Agentic Age is relatedness at scale: the freedom to form relationships and the power to make them effective.

This outcome is a choice. The same intelligence can automate institutional control and intensify commercial extraction. A world of more capable agents becomes more agentic for people only when those people can direct the agents, inspect their actions, change the rules, and withdraw authority.

III.

The Architecture of Agency

People want to make something, protect something, change something, or belong to something. Those purposes become powerful when people find others who care, discover what they can contribute, and establish a way to act together.

Kiduna begins there. Massively-multiplayer AI means many people, with distinct purposes and intelligent Allies, participating in a shared world they can help shape. They form relationships, create projects, exchange resources, govern organizations, and coordinate with others whose agents answer to different people. The architecture must keep each participant's context and authority intact as the number of participants grows.

Four inseparable dimensions make that possible: Technology determines what can happen; Governance determines who may decide; Economics determines how resources circulate; Culture gives participation meaning. Relatedness runs through all four.

The architecture is cellular. A person, relationship, project, organization, or ecosystem needs context, memory, boundaries, and ways to respond. These contexts can overlap and connect while retaining distinct purposes and authority.

The same architecture at every scale

In Kiduna, Realms hold the contexts in which people and work come together. A relationship can have shared memory without absorbing the private lives of its participants. A project can gather the knowledge and commitments needed for its purpose. An organization can govern resources and policy. An ecosystem can connect many Realms through common protocols.

Each Realm can develop Wisdom: the knowledge and memory available to it. Presence expresses its character, purpose, and governing instructions. Connections provide access to authorized external systems. Abilities supply reusable methods and skills. Automations support continuing work and responses to changing conditions. Coherence supplies the principles and boundaries against which that work is assessed.

These capacities make relatedness operational. A commitment can retain its parties, purpose, conditions, and history. A proposed action can be evaluated in the context where it belongs. A lesson can remain available to the people doing the work without becoming unrestricted information for everyone else.

Something changes. Relevant knowledge comes forward. Intelligence helps interpret the situation and identify possible responses. The system checks authority, permissions, and required consent. An authorized action proceeds, or the matter returns to the people entitled to decide. Its outcome becomes a record and an opportunity to learn.

As the network grows, the aim is to strengthen this capacity within its parts. Participants should become better able to understand their situations and carry their intentions into the world.

Agency in practice

A working architecture must do more than introduce people or generate recommendations. It needs ways to sustain shared work, make collective choices, and carry obligations beyond the screen. Economics, governance, and legal standing give coordination material consequence.

The economics of agency

Compute is prepaid capacity for operating intelligence and its supporting services. Within Kiduna's resource model, it is a form of consumable Capacity. Its use pays for the capabilities through which people and collectives work.

The economic design connects that activity to the people who make it possible. Organizers form and sustain relationships. Creators contribute knowledge, methods, media, and experiences. Builders supply tools, agents, and infrastructure. Catalysts bring new work into being. Luminaries contribute bodies of wisdom or creative work, while Stewards maintain the relationships and capabilities on which continuing participation depends.

Agreed allocations can compensate attributable contributions, support shared infrastructure, and return resources to a Realm's treasury. The particular terms belong in inspectable agreements and governance. A title, an invitation, or the purchase of Compute does not itself create an entitlement to earnings or authority.

This connects the Commercial and Kinship layers through Agentic coordination. Exchange sustains the people and relationships that produce value. Shared resources can fund care, creative work, maintenance, learning, and the next collective undertaking. The people involved can see how their activity supports the whole and decide how those flows should change.

Capital can help a project become possible. It must not silently acquire control over the people, their information, or their decisions.

Governance Forums

Coordination needs legitimate ways to disagree. People must be able to question a proposal, change its terms, understand its consequences, and decide whether to proceed.

Kiduna's proposed Governance Forums give members equal governance allocations that cannot be enlarged by purchasing Compute. Envoys are delegated Actors that can research, negotiate, propose, and take positions within explicit mandates. Members establish what their Envoys may do, with which resources, under what limits, and for how long.

A Forum can use structured deliberation and decision markets to expose differences, revise proposals, and seek an agreement. Members can inspect the arguments and the record of how positions changed. They retain the ability to steer or overrule their Envoys before ratification under the Forum's rules.

A ratified decision can authorize work, allocate a budget, assign responsibility, or establish standing policy. Routine actions can then proceed within that policy. Greater consequences can require additional approval, multiple signatures, or a further decision.

Here the control layer is reorganized around accountable delegation. Authority has a source, a scope, a record, and a way to be challenged. Intelligence reduces the burden of participation while people retain authorship of the collective's direction.

Collective agency with legal standing

A group acting through software still needs a recognizable way to hold property, enter agreements, and answer for its conduct. Legal standing connects the collective's internal decisions to obligations in the wider world.

West Virginia's DUNA law provides one such form. It defines a decentralized unincorporated nonprofit association around at least one hundred members joined by mutual consent for a common nonprofit purpose, with an election to operate under the Act. The law recognizes separate legal existence and the capacity to acquire and hold property. [8] [9]

That is a concrete example of the ages interweaving. A legal structure supplies continuity and accountability. Commercial agreements bring resources into the work. Member governance determines how those capacities serve the people and purpose gathered together.

Kinship Duna is the genesis organization described in the published nightpaper. The wider design is an ecology in which independently governed organizations can cooperate through the Kinship Agency Protocol, establish agreements, and use shared capabilities without transferring all authority to one operator.

Companies, universities, foundations, governments, and other institutions can supply services, sponsor work, contract with collectives, or participate through a Realm's legitimate arrangements. Their actual rights depend on those arrangements. The design commitment is that money, infrastructure, and technical capability cannot create ungranted authority over participants.

Institutions can become instruments through which people carry their purposes into the world. The test is whether the relationships affected by their actions can meaningfully govern those actions.

IV.

Machineries of Care

Every system of coordination shapes what people notice, what they can do, and what they learn to expect. When the system serves objectives that participants cannot inspect or change, intelligence can make control more intimate and less visible.

Care asks something more demanding: what conditions help these people perceive clearly, choose freely, grow capable, sustain their relationships, and pursue purposes they recognize as their own?

Bringing relatedness to the surface means making its needs and obligations intelligible to those entitled to act on them. It does not require making private relationships visible to an institution, an advertiser, or the public.

Personal, Enterprise, and Kinship Agents

A personal agent serves an individual. An enterprise agent serves an institution. A kinship agent participates in a relational architecture: its work has an accountable human or collectively governed mandate, a context in which it belongs, and boundaries around the information and authority it may use.

In Kiduna, Allies form governed companion relationships with people or Realms. People can create multiple Allies for different purposes, with defined responsibilities and permissions for each. Actors perform defined functions, including research, operations, negotiation, and stewardship of coherence. Envoys act within delegated positions. No agent acquires authority simply because it can reason, plan, or use a tool.

That distinction matters when a request crosses a boundary. An agent may be able to read a message without being authorized to follow its instructions. It may understand a private fact without having permission to disclose it. It may prepare an agreement without having authority to bind its parties.

Effective coordination requires those distinctions to survive every handoff. The system must preserve who asked, what was authorized, which context applies, and what evidence supports the proposed action. Intelligence helps interpret; enforceable checks constrain execution.

How the Architecture of Agency Is Expressed

The Field is the operating environment where people, relationships, work, resources, and consequences remain connected. People are Sources of intention and authority. Avatars express their presence within a Realm. Allies and Actors extend authorized capacity.

Ki is the continuous Ecosystem intelligence present with Sources throughout Field. It helps carry authorized context between conversations, Realms, and activities, and can hand work to authorized Allies or Actors. It does not independently create consent, permissions, or authority.

A signal can therefore arrive with provenance and land in the context where it matters. The affected people can understand it, consider a response, authorize work, and receive a record of what happened. Relatedness supplies meaning throughout the process.

Privacy as architecture

Public information may circulate openly. Private information moves through permission. Secret information cannot be discovered unless deliberately revealed. Personal information remains with the individual for whom it is held. These boundaries let relationships deepen without making every participant transparent to the whole network.

A project can know that a member is available without knowing why another time is unavailable. A supplier can receive an authorized order without obtaining the membership's private discussions. An ecosystem can support coordination among organizations without collecting an intimate behavioral profile of everyone involved.

Shared learning must have a governed purpose and appropriate consent. Participants determine what may be combined, who may inspect it, how long it may be retained, and what uses remain prohibited. Knowledge contributed for care must not quietly become a tool for unrelated commercial targeting or institutional exclusion.

Scaling relatedness requires selective, accountable connection. Trust grows when people can understand and govern the boundary.

Sentinels

Sentinels are coherence Actors with explicit mandates. They can help notice unsupported claims, unauthorized actions, manipulation, neglected commitments, or departures from a Realm's published principles. Their observations and interventions remain bounded by scope, evidence, privacy, and policy.

A Sentinel may ask for clarification, surface a concern, or hold an action when its mandate permits. It cannot infer unlimited powers from the importance of care, invent a hidden assessment of a person, or silently turn its own interpretation into the rules everyone must follow.

People need to know why an intervention appeared, what informed it, and how to question it. They need ways to revise permissions, revoke delegations, appeal decisions, repair relationships, and leave. Departure must preserve legitimate obligations and records while making identity, work, and permitted history portable.

Care without agency becomes paternalism.
Agency without care becomes abandonment.

A family, a research group, a cooperative, and a watershed council will develop different practices. The architecture should support that variety while keeping consequences across boundaries accountable. Scaling relatedness means enabling many living contexts to cooperate without requiring them to become culturally identical.

V.

Agency in Action

Consider a community that wants to restore its watershed.

The work begins in relatedness. People care about a place, its water, its creatures, their neighbors, and the lives that will follow theirs. Local knowledge and shared concern give the undertaking meaning.

It encounters control. Land ownership, access rights, public responsibilities, permits, and organizational policies shape what may happen. These boundaries need to be understood, and some may need to be changed through legitimate processes.

It requires exchange. Equipment, professional knowledge, transport, materials, funding, and labor must reach the work on terms the participants can sustain. Some contributions may be purchased, others shared or given. Every flow has conditions and consequences.

Agentic coordination can connect the layers. Allies help people develop the purpose and find collaborators. Researchers assemble relevant evidence. Envoys explore agreements within their mandates. Members govern priorities and budgets. Authorized Actors coordinate the approved work. Sentinels help surface concerns. Records preserve decisions and results so participants can learn.

What happens downstream returns to the next decision.

The watershed's interests must also enter the decision. Accountable people can represent ecological limits and long obligations, supported by evidence and explicit stewardship commitments. People who are absent, downstream, or not yet born cannot be treated as irrelevant because they did not participate in the transaction.

No agent can make a permit disappear or declare someone else's land available. It can make the conditions intelligible, prepare the work needed to meet them, help the parties negotiate, and reveal where a structure is frustrating a purpose it should serve. Over time, the people with authority can reorganize that structure.

Relatedness becomes more powerful because governance and exchange become easier to coordinate around it. The law carries commitments. Commercial flows sustain contribution. Intelligence extends the capacity of the people doing the work. Experience returns to the relationships from which the purpose arose.

This is the larger invitation of Kiduna. The four ages remain present, but their relationship can change. Control can become more answerable. Exchange can become more direct, contextual, and sustaining. Relatedness can move beyond isolated pockets into a connected field of purposeful action.

The promise will be realized through practice: whether people can act together across greater complexity, whether they retain meaningful choice, whether they can repair what fails, and whether their growing collective capacity strengthens the lives within it.

Relatedness gives us reasons to act together.
Agency gives us the capacity.
Coordination lets that capacity scale.

A civilization capable of coordinating freely and powerfully begins by keeping the people and relationships that give it life at the center of what it does.
